This isn't a feature comparison matrix. It's what I'd actually recommend based on implementing these tools across multiple clients — at different stages, with different team structures, and very different budgets.

Why this isn't a normal tool comparison

Every comparison article you'll find on this topic is structured the same way: a table with feature ticks, a pricing summary pulled from the public website, and a vague conclusion that "the best tool depends on your needs." That's not useful.

What's actually useful is understanding the failure modes. When does Amplitude become a liability? When does PostHog's self-serve model break down? What does it actually cost to run Mixpanel at 200K monthly tracked users? Those are the questions that don't get answered in G2 reviews.

I've implemented PostHog, Mixpanel, and Amplitude across client engagements covering B2B SaaS companies at Series A through Series C. I'm familiar with Heap's architecture from migrations and competitive assessments. I've scoped Pendo deployments. I've debugged FullStory session replay instrumentation. What follows is an honest account of what these tools actually do in production — not what their marketing pages say.

The tool that wins the feature comparison matrix is rarely the tool that survives 12 months of actual use.

The tools covered: PostHog, Amplitude, Mixpanel, Heap, Pendo, FullStory. Organised by growth stage, then by use case, then by the real tradeoffs that matter.

What actually changes between Series A and Series B

The mistake most teams make is treating "product analytics" as a solved problem once they've shipped a tracking SDK. They instrument events, build a few dashboards, and move on. The problem is that what you need from analytics changes dramatically between stages — and most tools are built for one of those stages, not both.

Series A: You're diagnosing, not optimising

At Series A, the core question is whether the product is working. Are people activating? Are the users who activated coming back? Which features are driving retention versus which ones are noise? You don't need statistical rigour — you need directional signal fast. The analytics tool you choose at this stage should minimise the time between "I have a question" and "I have an answer."

  • Cohort retention curves — understanding whether early users come back
  • Session replay — seeing where onboarding breaks before fixing it

What you don't need at Series A: custom data pipelines, multi-touch attribution, complex event taxonomies with 200 event types, or a dedicated analytics engineer. Building those things before you have product-market fit is a very expensive distraction.

Series B: You're optimising, not diagnosing

At Series B, the core question shifts. You know the product works — you've got the retention data to prove it. Now you need to know which segment of users has the best retention, what the expansion triggers look like, which cohorts are trending toward churn, and whether the A/B test you ran last month was statistically significant or noise.

  • Advanced segmentation — company size, ICP fit, feature adoption tier
  • Predictive churn modelling — identifying at-risk accounts 45+ days out

The tools that are best for Series A (fast, flexible, low setup cost) often become bottlenecks at Series B. Understanding that inflection point is the most important decision you'll make about your analytics stack.

PostHog — the recommended default

Recommended Default

PostHog is the tool I recommend as the starting point for almost every Series A team. Not because it's the most powerful analytics platform in the market — it isn't. But because it solves the actual problem most early-stage teams have: needing event analytics, session replay, feature flags, and A/B testing without managing four separate vendor relationships and four separate pricing escalations.

What PostHog is best at

The thing that makes PostHog genuinely differentiated is the combination of transparency and breadth. The pricing page shows you exactly what you'll pay at each usage tier. The HogQL query interface gives you direct SQL access to your event data without exporting to BigQuery. The 7-year retention policy means you won't lose early cohort data when you're trying to understand long-term patterns at Series B.

Where PostHog falls short

If you're regularly presenting dashboards to investors or a board, PostHog's UI is not going to impress. It's built for practitioners, not for stakeholder reporting. You'll end up screenshotting charts and reformatting them in slides anyway. If that's a significant part of your workflow, factor in the presentation overhead.

PostHog's experimentation product has improved considerably, but for Series B teams running complex multi-variant experiments with sequential testing and custom metrics, Amplitude Experiment is still the more rigorous option.

PostHog pricing — the real picture

PostHog's cloud pricing is usage-based on events and session recordings, billed monthly with no minimum. The free tier covers 1 million events per month and 5,000 session recordings — which is enough to instrument an early-stage product fully. Most Series A teams land in the $0–$200/month range. At Series B scale (tens of millions of events), you're typically looking at $400–$800/month — still significantly cheaper than comparable Mixpanel or Amplitude contracts at that event volume.

The self-hosted option is free but requires a Kubernetes cluster or a well-provisioned VM. For most Series A teams, the cloud offering is the right call — the infrastructure savings from self-hosting don't outweigh the operational overhead until you're dealing with strict data residency requirements.

Mixpanel — best-in-class for PM-driven analytics

Strong Series A/B

Mixpanel has been the PM's analytics tool of choice for over a decade, and the reason is still valid: it's the fastest path from a product question to a chart. Funnels, cohort retention, and user flows are first-class features built around the assumption that the person asking the question knows what they want but doesn't want to write SQL to get it.

The event taxonomy trap

Mixpanel's biggest failure mode isn't the product — it's teams underestimating the upfront investment required. The tool is event-based: you can only answer questions about events you explicitly tracked. If you realise three months in that you need to understand a user journey through a feature you didn't instrument, you're starting from zero for future data and you have nothing historical to work with.

This is why Mixpanel works best for teams that spend real time on their event taxonomy design before shipping the SDK. The teams I've seen get the most out of Mixpanel are the ones who treat instrumentation as a first-class product requirement, not a post-launch task.

Mixpanel pricing — the MTU trap

Mixpanel's Growth plan starts at $28/month for small MTU counts and scales with Monthly Tracked Users. For B2B SaaS with a small user base and high event volume per user, this is actually quite favourable — you might have 500 MTUs who each generate thousands of events per month, and your bill stays flat. But for B2C or high-volume consumer-facing products, MTU pricing escalates quickly. Always model your expected MTUs before committing.

The free plan is genuinely usable for early experimentation, but data export is locked behind paid plans, which becomes a problem when you want to move data to a warehouse.

Amplitude — the Series B analytics platform

Amplitude is the most powerful behavioural analytics platform in this list. It's also the most expensive to get right. The teams that get maximum value from Amplitude have a dedicated data analyst, a clean event taxonomy, and a mature experimentation culture. Teams that don't have those things often end up with an expensive tool they use for basic funnel charts — which Mixpanel would have done just as well for a fraction of the cost.

When Amplitude actually makes sense

The trigger for moving to Amplitude is usually a combination of team maturity and analytical complexity. When your product team is running more than 5 concurrent experiments, when you need to segment your retention curves by ICP tier, or when your data analyst is building custom queries in SQL daily because the tool you have doesn't answer the questions fast enough — that's when Amplitude pays off.

Amplitude's Experiment product is where it genuinely earns the price premium at Series B. Sequential testing, custom success metrics tied to behavioural cohorts, holdout groups that persist across experiment cycles — these are things that matter when you're running 20+ tests per quarter and need statistical rigour, not just directional signal.

Amplitude pricing — the enterprise gap

Amplitude's Starter plan is free but heavily restricted. The Growth plan is priced based on MTUs and starts around $995/month for meaningful usage. Enterprise pricing is custom. Most Series B companies with a real analytics use case land between $2,000 and $8,000/month depending on MTU volume and feature requirements. The annual contract structure is standard, which means you're committing before you know if the team will use it properly — that's a real risk for companies still building their data culture.

Heap — the retroactive analysis safety net

The Heap use case that actually matters

The genuine use case for Heap at Series A is teams with limited engineering bandwidth who need to ship fast. If you can't get tracking instrumentation prioritised in the next two sprints, Heap lets you at least capture something. The ability to come back in three months and define events retroactively from raw interaction data is genuinely unique — no other tool in this list does it.

Where I've seen Heap fail is when teams treat autocapture as a substitute for intentional instrumentation. Autocapture gives you a fire hose of raw interaction data. It doesn't tell you what matters. You still need to define what "activation" means and build the virtual events that represent that definition. That work is the same whether you use Heap or Mixpanel — Heap just lets you do it after the fact.

One note on trajectory: Heap was acquired by Contentsquare in late 2023. The product has continued shipping features, but the independent roadmap vision is less clear. Factor this into long-term vendor risk if you're choosing a primary analytics platform.

Pendo — feature adoption, not pure analytics

Pendo

Feature Adoption Layer

Pendo is consistently mischaracterised in comparison articles as a product analytics tool. It's not — or at least, that's not its primary value. Pendo's core capability is the combination of analytics with in-app guidance: you can measure feature adoption and then immediately deploy contextual tooltips, walkthroughs, and announcements to the users who haven't adopted — all without a code deployment.

The right way to think about Pendo

Pendo makes most sense for Series B companies with complex products where feature adoption is a measurable retention lever. If you have 40 features and your key accounts are actively using 8 of them, Pendo gives you the data on which 8 they're using and the in-app mechanism to introduce the other 32 without a full CS-led onboarding cycle.

At Series A, the cost-benefit rarely works out. You're better served spending that budget on session replay (FullStory) and making your product simpler, rather than building guided tours on top of complexity. Pendo doesn't solve a confusing product — it helps users navigate one they're already committed to.

The pricing discussion is also worth flagging: Pendo's pricing is MAU-based and custom, which means you'll typically need to go through a sales process to understand your actual cost. Budget in the range of $7,000–$25,000+/year for a meaningful deployment. This is a Series B line item, not a Series A experiment.

FullStory — the session replay benchmark

Where most session replay tools capture a video of user interactions, FullStory captures the full DOM state — which means you can search across sessions for specific UI interactions, filter by rage clicks or error clicks, and build funnels from session replay data without pre-instrumentation.

Why session replay belongs in every stack

The argument for session replay is simple: quantitative analytics tells you that users are dropping off at step 3 of your onboarding funnel. Session replay tells you why. It's the difference between knowing that 40% of users never complete signup and watching 20 of those sessions to see that the password requirements tooltip is obscuring the submit button on mobile.

FullStory is the benchmark for replay fidelity. The full DOM capture approach means you're seeing exactly what the user saw, not a video approximation built from scroll events and mouse positions. The searchable element index means you can find every session where a user clicked on a broken CTA without having to watch all of them.

Note that PostHog includes session replay on its free tier — and for most Series A teams, it's good enough. The reason to consider FullStory over PostHog replay is if you need the cross-session search capabilities, the error click detection pipeline, or integration with enterprise analytics workflows. At Series B, FullStory's data export capabilities (DX Data) become genuinely useful for correlating session quality signals with product analytics data.

The stack approach — when to combine tools

Single-tool purity is a nice idea that rarely survives contact with reality. Every analytics platform in this list has gaps — session replay, experimentation, in-app guidance, revenue analytics. The question isn't whether you'll use multiple tools, it's which gaps are worth filling and at what cost.

The core principle

Build your stack around your primary analytics platform. Everything else should fill a specific, named gap that your primary tool can't cover. If you're adding a tool because "it might be useful," you're building tool sprawl, not a stack.

The question that cuts through everything

If you're stuck on the decision, ask yourself this: do you currently have an event taxonomy — a defined list of the events that represent meaningful user actions in your product — documented somewhere that anyone on the team can access?

If the answer is no, start with PostHog. The all-in-one structure forces instrumentation discipline without the upfront investment of a dedicated analytics engineering function. Ship the SDK, instrument your activation definition, build three funnels, and watch session replay for two weeks before making any other decisions. You'll have a much clearer picture of what you actually need from an analytics tool once you've done that.

If the answer is yes, and you have a defined event taxonomy, a PM who thinks in cohorts and funnels, and a product that's past initial PMF — then Mixpanel or PostHog are both strong choices at Series A, and the decision comes down to whether you value UI speed (Mixpanel) or platform breadth (PostHog) more.

The mistakes that keep coming up

These are the patterns I encounter most often when auditing analytics setups for new clients.

1. Buying for the Series B use case at Series A

Amplitude is a great tool. It's also a tool that requires a data analyst, a clean event schema, and a team culture of rigorous experimentation to justify the cost. Buying Amplitude at Series A because "we'll grow into it" almost always results in a very expensive Mixpanel — you use 15% of the features, the rest sits unused, and you're locked into an annual contract.

2. Treating instrumentation as a one-time project

Analytics instrumentation decays. New features ship without tracking. Event names drift from the taxonomy. The dashboard someone built six months ago now queries events that no longer exist. The fix is a regular tracking QA process — a structured audit of whether your events are firing correctly and your schema is consistent. This is less interesting than building new dashboards, which is why it rarely happens. It should.

3. Using dashboards as a substitute for questions

The most common analytics failure pattern I see is teams who have 40 dashboards and no decisions. The problem isn't the tool — it's that nobody has articulated what question the dashboard is supposed to answer. Before you build a dashboard, write down the question. Before you pick a tool, write down the five most important questions your analytics setup needs to answer in the next 90 days. The right tool is the one that answers those five questions fastest. 4. Underinvesting in the event taxonomy

Every event-based analytics tool (Mixpanel, Amplitude, PostHog) is only as good as your event taxonomy. A poorly designed taxonomy — with inconsistent naming conventions, missing properties, and no documentation — makes every analysis harder and every new dashboard take three times as long.
