PRODUCT STRATEGY TOOLKIT · B2B SAAS

You're running someone else's playbook.

SaaS products are treated as one category when they're actually dozens of distinct types — each with different optimal strategies. The DNA Analyzer classifies your product across 10 dimensions and tells you which strategies actually fit.

Built by Jake McMahon — product strategist, 8+ years B2B SaaS, Master's in Behavioural Psychology and Big Data.

6+ months

The estimated cost of running the wrong growth playbook. When a product-led strategy is applied to an enterprise-sales product — or vice versa — the misalignment compounds. Wrong metrics, wrong experiments, wrong hires. The DNA Analyzer prevents this by matching strategy to your actual product type.

THE PATTERN

Most SaaS growth advice isn't wrong. It's mismatched.

The strategies are sound — they just belong to a different product type. The pricing model that works for Calendly would destroy Salesforce. The sales motion that works for Salesforce would bankrupt Calendly.

01
Strategy mimicry.
Copying a growth strategy from a product with different DNA. Most common: B2B enterprise products trying PLG because "Slack did it." The playbook was brilliant — for Slack. Your product has a 6-week implementation cycle and buyers with no purchasing authority.
02
Internal misalignment.
Your CEO thinks you're building a System of Record. Your product team is building a Workflow Tool. Your sales team is selling an Intelligence Layer. Everyone's right about a piece. Nobody's right about the whole.
03
Metric mismatch.
Measuring the wrong things because you're using a metrics framework designed for a different product type. A usage-based product tracking seat growth. A network-effect product ignoring viral coefficient. The dashboard is green and the business is stalling.
THE FRAMEWORK

10 dimensions. One product DNA profile.

Classify your product across all 10 dimensions and get a unique fingerprint that tells you which strategies will work, which metrics to track, and where to focus your limited resources.

01Pricing ArchitectureRevenue model, expansion mechanics, perceived value
02User TopologyViral potential, network effects, collaboration dynamics
03Growth MotionGo-to-market approach, team structure, funnel design
04Value Delivery ModelProduct category, switching costs, competitive dynamics
05Buyer vs. User MapSales complexity, adoption friction, champion strategy
06Activation PatternOnboarding design, time-to-value, trial structure
07Retention & Moat TypeDefensibility, churn drivers, lock-in strategy
08Complexity / Time-to-ValueImplementation approach, support needs, deal structure
09Revenue Expansion ModelNRR strategy, upsell mechanics, account growth
10Competitive PositioningMessaging, differentiation, market approach
Figma Salesforce Datadog Calendly
Pricing Per-editor Per-seat + modules Usage-based Freemium + per-seat
Growth Product-led Sales-led Product-led + sales Product-led + viral
Activation Instant value Team-dependent Gradual build Instant value
Moat Network effects Data + workflow Data lock-in Workflow + network

Four SaaS products. All "SaaS." Almost nothing in common strategically. The pricing playbook that works for Calendly would destroy Salesforce. You need to know YOUR product's DNA before you pick your strategy.

INSIDE THE METHODOLOGY GUIDE

48 pages. 10 chapters. One afternoon.

The Methodology Guide is the engine. Each chapter covers one dimension — theory, worked examples across real SaaS products, and a scoring exercise you complete for your product.

Ch. 01
Pricing Architecture
Per-seat vs. usage vs. outcome. 8 pricing models with decision trees. Scoring: where you are and where you should be.
Ch. 02
User Topology
Individual vs. team vs. org-wide adoption. Network effects, seat expansion, and what each topology demands from your product.
Ch. 03
Growth Motion
PLG, SLG, community, and hybrid. Prerequisite checklists. Most founders are running the wrong motion — this chapter shows you which fits.
Ch. 04
Value Delivery Model
Workflow automation, decision support, collaboration, infrastructure. What your product actually does and how that shapes every downstream decision.
Ch. 05
Buyer vs. User Map
When the buyer isn't the user. Multi-stakeholder dynamics, champion vs. economic buyer, and how misalignment destroys activation.
Ch. 06
Activation Pattern
4 activation patterns: instant, setup-required, habit-build, team-dependent. Your aha moment is different from your competitor's — this chapter maps yours.
Ch. 07
Retention & Moat Type
5 moat types with strength assessment. Data moats, workflow lock-in, switching costs, network density, ecosystem control. Assess yours honestly.
Ch. 08
Complexity / Time-to-Value
How fast can users get value? High-complexity products need different onboarding, support, and success motions than self-serve tools.
Ch. 09
Revenue Expansion Model
Seat expansion, usage growth, upsell tiers, cross-sell, services attach. What drives NRR for your product type — and which levers you're leaving unmeasured.
Ch. 10
Competitive Positioning
Category creation vs. differentiation vs. displacement vs. niche dominance. Four strategies — most products are trying the wrong one.

Can I use this if I'm pre-revenue?
Yes, but with a caveat. If you have paying customers, you classify based on observed behavior. If pre-revenue, you're classifying intended product DNA — still valuable for foundational decisions, but revisit after you have real usage data.
How is this different from just reading about PLG vs. SLG? +
Growth motion is one of 10 dimensions. Most strategy frameworks look at 1-2 dimensions in isolation. The power is seeing how all 10 interact. Your growth motion needs to match your activation pattern, which needs to match your pricing architecture, which needs to match your buyer-user map. Misalignment between any two creates friction.
What if my product doesn't fit neatly into one category?
Most don't — that's the point. The framework uses spectrums, not boxes. Your product might be 70% workflow tool and 30% system of record. The canvas captures these nuances. The Strategy Implications Matrix helps you prioritize based on primary classification while accounting for secondary traits.
Can I use this for a team workshop? +
Absolutely. The Quick Start Checklist includes a workshop path. Many teams find the most value comes from the disagreements that surface during classification — discovering that your CTO thinks you're building a platform while your head of sales is positioning you as a point solution.
How long does the full process take? +
The 5-day plan allocates 2 hours per day (10 hours total). Compress it into a full-day workshop or spread it over weeks. The Quick Assessment path (classification only) takes 2-3 hours.
What SaaS examples are included? +
Slack, Notion, Salesforce, HubSpot, Figma, Stripe, Datadog, Calendly, Zoom, Airtable, Linear, Canva, and others. Each dimension includes 4-6 real examples to help calibrate your classification.
Can I share this with my team? +
Yes. The license covers your entire product team. Use it as a shared exercise — the alignment value increases with every team member who participates.
