Before.

A healthcare forms platform with ~2,700 customers had been collecting analytics in Mixpanel since 2021 — 4 years of behavioral data across 906K events and 228 event types. The data existed. But it wasn't answering the questions that mattered.

Mixpanel's enterprise pricing meant $20K–$50K/year for analytics the team didn't fully trust. Event naming was inconsistent. Properties were missing. Some events contained potential PHI that had never been flagged. The platform needed to migrate — but in healthcare, there's zero tolerance for compliance mistakes.

The team also had a new product launching simultaneously. They needed analytics running on both platforms at once — with no interruption to data collection.

What we did.

A systematic migration strategy: audit the existing data, assess compliance risk, map every SDK call, and execute with zero data loss.

Step 1 — Audit
Full Mixpanel dataset audit: 906K events, 228 event types, volume analysis from November 2021 to present. Identified the top 10 events by volume, flagged low-value legacy events, and assessed overall schema quality.
Step 2 — HIPAA Risk Assessment
Reviewed every event type for PHI exposure. Identified 4 events containing patient identifiers that could not be migrated. Built exclusion rules and documented safe-to-migrate categories. The migration preserves behavioral data while removing compliance risk entirely.
Step 3 — SDK Mapping
Method-by-method comparison across 17 Mixpanel SDK methods. 12 methods had direct 1:1 PostHog equivalents — 70% of the conversion could be automated. The remaining 5 methods required manual review for custom logic or different signatures.
Step 4 — Migration Strategy
Evaluated 4 migration paths ranked by reliability, cost, and control. Recommended PostHog's managed migration — no coding required, automatic schema transformation, and zero ingestion fees for historical data. Built a 6-week implementation timeline with phase gates and QA checkpoints.
Step 5 — Cost Analysis
Mapped current and projected analytics costs across growth scenarios. At their current volume (~19K events/month), the platform stays in PostHog's free tier. Even at 2M events/month, costs would be ~$50/month. BAA and group analytics included at standard pricing — no “healthcare tax.”
Step 6 — Implementation Support
Developer handoff with code conversion examples for every SDK method. Created implementation priorities, QA checklists, and a two-product cutover plan so analytics ran on both the legacy app and new platform simultaneously. Zero downtime during the transition.
